Thesis vs. Execution
AI Pilot Failure
In most software categories, you get relatively clean signal. Either people renew or they don’t. Pipeline converts or it stalls. The champion can sell it internally or they can’t. The feedback loops are imperfect but legible.
This doesn’t apply to AI products. Here’s why:
The buying motion is confused at the organizational level. You’re often selling to someone who doesn’t fully understand what they’re buying, into a budget category that didn’t exist 12 months ago, for a use case that the buyer may have invented to justify the purchase. That means your deal closed, and you still don’t actually know if you solved a real problem.
The product moves faster than the customer. Enterprise software typically has a 6-12+ month sales cycle, and the product you’re selling in month one is materially different by month twelve. So when a deal stalls or churns, you genuinely don’t know if it’s because the product wasn’t good enough, because the product changed too fast for the customer to adapt, or because the problem turned out to be less urgent than the champion told you it was.
The competitive landscape is restructuring faster than GTM cycles can respond to. If you sold a contract in Q1 and a major model provider releases a native capability that does 70% of what you do in Q3, your Q4 churn might be a thesis failure or a market disruption. Those are completely different diagnoses with completely different responses.
Pilots Are The New Ghosting
Every AI company right now is getting pilots. Pilots are not signal. Pilots are what procurement does when they want to stay current without committing. A full pipeline of pilots can feel like traction right up until it becomes clear that almost none of them are converting, and by then you’ve spent 6 months and serious resources building for customers who were never really buying.
The Four Failure Modes
In AI, there are four things that produce almost identical symptoms (stalled deals, slow pipeline, high pilot-to-close ratio, long sales cycles) but require completely different responses.
Execution Failure
Your ICP is right, your thesis is right, but the mechanics are off:
You’re selling to the wrong person in the org
Your qualification is weak
Your champions don’t have budget authority
Your sales process doesn’t build internal urgency
This is fixable without touching the thesis.
Positioning Failure
You’re solving a real problem but you’re describing it in a way that doesn’t match how buyers understand their own pain. This is extremely common in AI right now because founders think in technical capabilities and buyers think in business outcomes. “We reduce hallucinations by 40%” means nothing to a VP of Operations. “We cut the time your team spends reviewing AI outputs by half” might mean everything. Same product, completely different motion.
Market Timing Failure
The problem is real, the product works, but the organizational readiness isn’t there yet. AI adoption is deeply uneven. Some companies have AI champions with real authority and real budgets. Most don’t. You can have the right thesis but be selling to the wrong cohort of the market, too early in the adoption curve for the specific verticals or company sizes you’re targeting.
Thesis Failure
The problem you’re solving doesn’t actually matter enough to the people you’re selling to, or they’d rather solve it a different way, or the ROI story doesn’t hold up under scrutiny. This is the one that’s fatal if you mistake it for something else and keep executing harder.
The reason this is so hard in AI is that all four of these can be true simultaneously in different parts of your pipeline. You can have deals that stalled because of execution failure, deals that died because of positioning failure, and deals that are going nowhere because of thesis failure. They all look the same in your CRM.
Diagnostic Discipline
The only way to know the difference is through disciplined diagnosis.
In practice, this means:
Treat lost deals as primary research. Not the standard “reason for loss” dropdown in Salesforce but actual forensic conversation about what happened. Who else did they talk to, what did those conversations sound like, when did their internal energy shift, what would have had to be true for them to move forward. Sales teams skip this because it's uncomfortable and doesn't directly generate pipeline. The ones who do it consistently find patterns that are invisible in the aggregate data.
Distinguish between what customers say and what customers do. Customers will tell you your product is valuable, differentiated, and exactly what they need, and then do nothing. That’s not a sales problem. That’s a signal that the stated problem and the felt urgency are disconnected. The buyers you want are the ones who can articulate why not solving this is actively costly to them right now. If you can’t find those people, that’s a thesis signal, not an execution signal.
Pay obsessive attention to the deals that did close. Not just that they closed but why they closed, how fast they closed, who championed them, what the internal trigger was, what those customers had in common structurally and organizationally. Early closed deals in AI are usually the result of an unusual champion with unusual urgency. The question is whether that champion and that urgency are replicable or whether they were edge cases.
Be honest about what “traction” actually means. A lot of AI companies right now have what looks like traction (named accounts, active pilots, inbound interest) that on close examination is a collection of people who are curious but not committed. Real traction in enterprise has a particular texture: budget has been allocated, a champion has staked their credibility, a timeline exists, and there is a cost to the buyer if the project fails. Anything short of that is market research, not a sales funnel.
The Pivot Signal
The clearest signal that you’re dealing with a thesis failure rather than an execution failure is this: you can’t find the buyer who is in pain right now.
Not the buyer who is interested.
Not the buyer who sees the potential.
Not the buyer who wants to do a pilot.
The buyer who would actually feel the absence of what you’re offering if you walked away from the conversation today.
If after talking to 50 qualified prospects you’ve found three of those people, your thesis might be early but it’s probably real. If you’ve found zero, if every conversation feels like you’re explaining why they should care rather than responding to urgency they already have, that’s a thesis problem. Executing harder into it will burn your runway without changing the outcome.
The other signal is what happens at renewal time. AI has now been around long enough that first cohort renewals are coming due for a lot of companies. Renewal conversations are the most honest data you’ll ever get about whether you’re solving a real problem.
Customers who renew without drama, who push back on price because they’ve quantified the value and want a better deal, who bring you into other parts of their organization are thesis confirmations.
Customers who ghost you at renewal, who suddenly have new procurement requirements, who describe the pilot as “really interesting” but can’t articulate what it changed are thesis failures that closed deals disguised for a year.
What This Means for GTM
For someone coming in as a first GTM hire or early sales leader at an AI startup, this creates a distinct responsibility that most job descriptions don't acknowledge. Unlike joining a mature company to execute an established playbook, you are generating and interpreting thesis-level signal, and you need to be honest about what you're seeing even when the founder doesn't want to hear it.
This means running continuous experiments. Every sales cycle is a test of multiple hypotheses simultaneously about the ICP, about the buying motion, about the positioning, about the urgency of the problem. The craft is in knowing which variable you're actually testing, which means being disciplined enough not to change five things at once and then wonder why your results shifted.
That requires a rare kind of intellectual honesty. It’s easy to tell a founder that pipeline is building and pilots are active and the market is interested. It’s much harder (and much more valuable) to tell them that the pipeline is soft, the pilots aren’t converting, and here’s what you think that means about the thesis, and here’s what you’d need to see in the next 90 days to know whether to hold or adjust.
The AI market is going to sort itself out over the next 2-3 quarters. A lot of companies that look like they have traction are going to discover they don’t.
The difference will come down to whether someone was paying attention to what the data was actually saying, early enough to do something about it.
